The situation
Swat Agro Chemicals had R&D teams distributed across the country with no reliable way for leadership to see what was happening in the field. Daily activities were recorded manually. Trial results, technical notes, and field data lived in different tools — or in people’s heads. Executives were making decisions with incomplete information, and nobody could tell you the status of anything without making three phone calls.
There was no platform in place, and the process behind it was barely defined either.
What I was brought in to do
Deliver a web-based R&D management platform, from requirements through to production, acting as the single point of contact between the client and the delivery team.
What I built
A role-based system with structured modules for daily reporting, field activity logs, meeting records, technical operations, and management dashboards. It had three access levels: R&D Officers capturing field data, R&D Heads reviewing and approving it, and Executive Viewers seeing the summary that drives decisions.
The central design decision was to favour discipline over flexibility. Rather than build an open-ended tool where people could log anything in any form, I pushed for structured inputs with defined fields, and that is what made the reporting dashboards reliable. If the data going in is inconsistent, the reports coming out cannot be trusted, so I designed against that from the start.
Before a single line was written I ran requirements workshops with the R&D teams and subject-matter experts. Delivery was agile, with iterative releases so stakeholders saw working software early and often, and each release went through QA cycles to validate the calculations and reporting accuracy. I also ran user onboarding and training so that adoption wasn’t left to chance.
The result
The manual reporting was replaced entirely. Leadership could see nationwide R&D activity in one place, in real time, without having to ask anyone, and the system handled the coordination that used to require phone calls. It was handed over with full documentation and trained users.
